Inside ReVision Energy’s Warehouse: The Small Systems That Add Up to Big Time Savings

Anyone who’s worked install knows how chaotic a warehouse can get: materials that aren’t staged when it’s time to roll, a crew getting to site only to realize something got left behind, time lost digging through a cluttered warehouse for the one part you need. ReVision Energy’s South Portland, Maine warehouse mostly avoids that, and it’s not happenstance. We talked with John Petersen, ReVision’s Facilities Manager, about how the warehouse runs, and it comes down to a lot of small, deliberate fixes rather than one big system. 

Four zones, built around the work

The warehouse is split into four sections, each tailored to a specific part of the business rather than organized generically. Warehouse 1 handles EV charging gear and ground-mount hardware, and doubles as office and fabrication space. Warehouse 2, the “thermal bay,” holds heat pump equipment and the kitting station, where small hardware like screws, connectors, and other job-specific parts get pre-sorted into kits ahead of time. Warehouse 3 stores solar panels next to the loading dock. Warehouse 4 covers electrical equipment and is also where the service department and crew bay doors are.

John described the layout as designed to cut down on footsteps, the same idea behind a spaghetti diagram in manufacturing: map how people move through a space, then shorten the path. The result is that crews can walk straight to their truck in the morning and find most of what they need already close by, instead of crossing the building to piece a load together. 

Jobs get staged three days out

When a job lands on the schedule, the warehouse team pulls the full design packet in Microsoft Dynamics, cuts rail to size, and builds a cart with the kits, breakers, and other components the crew will need. That cart sits ready, often three days ahead of the job, so if a crew wraps early or the schedule changes, the next job is already staged.

Crews double-check the load against the job sheet before pulling out, checking off components like optimizer count and inverter as they go, which gives the team a paper trail if something’s missing later.

Tracking something as simple as “out the door” time

One of the more concrete wins came from just measuring when crews actually left each morning. Crews that used to roll out after 8:00am now mostly leave by 7:40, a change driven by tracking departure times and talking through the friction points with crew leads. As an employee-owned company, ReVision could make the cost tangible too: 15 minutes of delay for a four-person crew is really an hour of paid labor not spent installing.

The orange clip trick

Inventory here runs on Excel spreadsheets and par levels rather than full warehouse management software, but the low-tech layer is what’s clever. A par level is just the minimum quantity of an item you want on hand before it’s time to reorder, and ReVision uses it to keep roughly 500 commonly-used items stocked without overbuying. Clipboards posted around the warehouse let anyone flag when a bin is running low. To stop four people from writing down the same shortage four times, low bins get a small orange magnetic clip. Once it’s been ordered, the clip gets flipped to show its other side, so a glance tells you whether it’s already handled.

A cubby system that saved 45 minutes a day

Defective parts, replacement components, and service equipment all used to land in the same general corner, and techs lost 45 to 50 minutes each morning digging through it. Now, work orders note exactly which cubby to check, turning that search into a quick walk to a labeled spot.

A fix that was hiding in plain sight

When ReVision moved into its current warehouse in 2019, the new building came with a loading dock, but the team’s habits didn’t change right away, and they kept hand-passing solar modules up onto trucks the way they always had. It wasn’t until COVID-driven staff restructures had John loading trucks solo for the first time that the dock’s potential clicked. Backing trucks up to it instead saved real time and wear on the crew.

Around the same period, removing old module storage racking and stacking panels directly instead freed up space for roughly 24 additional pallets.

Standardized trucks, standardized training

ReVision runs close to 40 vehicles across install, electrician, service, and sales roles, and each vehicle type now has a standardized tool list, so outfitting a new van no longer takes weeks. New hires get paired with a buddy and a checklist to walk their truck, using anything missing as a hands-on way to learn where things live and what they’re called.

The takeaway

None of this requires ReVision’s scale to be useful. John’s advice for a smaller crew: “Organization always, always, always, always organization,” starting with keeping the parts crews need every morning close to the trucks and clearly labeled. The rest, like the clip system, the cubbies, even the loading dock, all started as someone noticing a small annoyance and deciding to fix it.
